Warehouse system move
Three sites onto one warehouse system over one weekend, 2022 (sample).
Why it had to change
Picking ran on paper lists and a spreadsheet per site. Stock was right at the year-end count and wrong the rest of the year (sample).
What we did
Weeks 1 to 2
Walked every aisle with the team leaders and wrote the slotting rules on one page.
Weeks 3 to 5
Trained 140 people in groups of ten on a test system, on paid time (sample).
Week 6
Full dress rehearsal on a Sunday with real orders and a stopwatch.
Switch weekend
Friday 22:00 to Sunday 18:00: stock counted, labels printed, first wave picked.
Monday 06:00
Dock open; I stayed on the floor for the first two shifts.
Result. Dock open on Monday at 06:00; picking errors down from 1 in 180 to 1 in 900 (sample).
