Why it had to change
A third of the night shift’s hours were agency cover, and people swapped shifts by text message (sample).
What we did
Month 1
Logged volume by the hour for four weeks on a board by the clocking-in point.
Month 2
Each team proposed shift patterns that covered the volume; we tested three.
Month 3
New rota live, with a swap board the team runs themselves.
Month 6
Reviewed with the team; one pattern dropped, one kept (sample).
Result. Agency hours down by a third; sickness absence down from 7% to 4% (sample).
